How to Calculate the ROI of an AI Agent Before You Build One

Before you invest in a custom AI agent, you need a clear picture of the return. Here's the exact framework we use with every client.

The question we get most often before a build starts isn't "can you do this?" It's "is this worth it?"

That's the right question. A custom AI agent is a real investment. You should know the return before you commit. The problem is most people don't have a framework for calculating it, so they either skip the analysis entirely or they make up a number that sounds good.

Here's the actual method we use.

Step 1: Find the workflow and measure the current cost

Start with a specific workflow, not a vague category. Not "sales follow-up" but "sending follow-up emails to leads who filled out the contact form in the last 72 hours." The more specific you get, the more accurate your numbers will be.

Then measure what it costs today:

Multiply those three numbers together. That's your current monthly cost for that workflow.

Lead follow-up emails: 20 min per lead, 40 leads/month, $45/hr labor cost.

Monthly cost: (20/60) x 40 x $45 = $600/month

Step 2: Estimate the value of faster or more consistent execution

Time-cost is only half the equation. The other half is the upside from doing it better.

Speed matters most in sales and customer service. If your current lead response time is 6 hours and an agent drops it to under 5 minutes, you will close more deals. Studies consistently show response time in the first 5 minutes increases conversion by 3-5x compared to waiting an hour.
